Client Acquisition & Qualification Playbook

How we find, filter, and land clients for the danielslater.dev micro-agency β€” who we want and how we bring them in. Operational playbook β€” derived from BUSINESS-MODEL.md + DECISIONS.md (settled) + BRAND-STRATEGY.md.

Answers the two standing questions: what clients do we want, and how do we acquire them. Strategy is settled elsewhere β€” this is the repeatable how-to. Parents: Business model Β· Decisions β€” settled Β· Brand strategy. Siblings: Delivery & build Β· Pricing & payments.

0. Standing rules (read once, apply everywhere)

  • NO hospitality clients β€” ever. Employer separation. Never design a step that routes hospitality/restaurant leads in. The restaurant app is anonymised capability proof only β€” never a referral seed, and never ask restaurant contacts for intros (their network is the exclusion).
  • One active build + a waitlist. Daniel is ~¼–½ a full-timer's throughput. Never promise parallel work; qualified leads queue.
  • Never more than two channels hot at once. Sales budget is ~4–6 h of the ~15 h/wk.
  • SA leads first (ZAR ballast, ignition); INTL is the Q3 margin layer β€” not chased cold early.
  • Client-facing language is outcome-led β€” no tech-stack talk, no AI hype. (These internal docs may name the stack.)

1. WHO we want β€” ICP at a glance

ICP Trigger (what makes them a lead) Buyer First offer Reference / how reached
A β€” SA health/wellness/pro-services SMB (ignition + references) Dated / mobile-broken site, lost their developer, or a rebrand forces a redo; and/or the "tested-but-not-embedded" AI gap Owner-operator decision-maker (psych, dental, allied-health, small B2B/advisory, local retail) Repaint (R28k / $2,750) + Care Plan + WhatsApp Receptionist (R15k build + R1,800/mo) berleinpsych.com (via Alexa). Warm network, days–weeks to cash
B β€” UK/EU/US e-commerce SMB (arbitrage + recurring) Cart abandonment + rising after-hours support-ticket volume Shopify/Woo owner-operator, remote Repaint / Storefront + Chat (cart-recovery, web-chat R1,500/mo) aerias.co.za (via Bree). Reached via white-label (Q2) then Upwork (Q3) β€” not cold early
C β€” UK/EU boutique agency, 5–25 ppl (durable engine) Won a build they can't staff, or their subcontractor is too dear / flaked β†’ need white-label overflow The agency (owner / PM) Wholesale build at retail βˆ’25–30% (Repaint ~R20–21k / ~$1,950) + day rate R7,000 / $430; Daniel keeps the hosting/retainer layer Sold off-site, request-gated private portfolio. Bree = live partner

Hard disqualifiers (never route these in)

Disqualifier Rule
Hospitality / restaurants Hard exclusion, always. Do not accept, do not seed referrals from, do not portfolio the restaurant app as anything but anonymised proof.
Legal / accounting Deliberately excluded β€” 35–41% already served by compliance-aware specialists; weak generalist wedge.
Tire-kickers No decision-maker, no budget signal, wants free/spec work, endless comparison-shopping. The paid Signal Audit is the filter.
From-scratch-bespoke shoppers at package price Scope mismatch β†’ bespoke quote or pass; never bend a fixed package.
Real-time / hard-SLA expectations (esp. voice) Can't be honoured next to a full-time job β†’ defer (voice is Q3+, only on β‰₯2 paying leads).

2. WHERE leads come from β€” sequenced, not parallel

Sequence (per the settled channel plan): referral = ignition β†’ white-label = durable engine (Q2) β†’ Upwork INTL = margin leg (Q3). Only referral + agency clear the close-rate the hours ceiling needs.

Order Channel Quarter Posture now
1 Referral (berlein + aerias intros + testimonials; "know anyone who…") Q1 primary HOT. Fastest cash. Seeds = berlein + aerias only.
2 White-label via Bree Media House / agencies Q2 live (long lead) HOT (background pitch). Near-0 marginal CAC once live.
3 Upwork / Contra INTL Q3 COLD β€” do not open early unless the M1 pivot fires (warm well dry in 4 weeks β†’ pull Upwork forward to M2 and eat the 15–30 h cold-start tax).

Current two hot channels: referral + white-label (Bree). Keep it to two.

Gate: hold all outbound until the site + an honest contact channel are live (ROADMAP β†’ Now).

Current next-actions (from PROSPECTS.md + ROADMAP.md)

Target Channel Stage Next action
Bree Media House (Marcelle Liebenberg) white-label / referral in-conversation Formalise the two-way referral loop off the aerias template (they pass site-conversion work β†’ Repaint; we pass photo/video/brand).
mozguide.com (Mike Slater β€” Daniel's dad) referral / portfolio idea Agree scope with Mike; build as the next portfolio case study β€” on-spec (see Β§6).
physioscpt.co.za (Physios CPT, Claremont) referral β†’ cold to-approach Warm intro if possible; else contact Nicole/Geron (082 557 2311). Open on the real defect: bare apex serving a broken parking cert.
Alexa / berlein referral ongoing Ask for intros and the case-study metric (gates the anchor asset).
Aerias team referral ongoing Ask for intros; clear co-credit via Bree.

Dropped channels (one line): cold email (0.215% end-to-end close, ~30–70 h/client) and BNI (R20–27k/yr + 75–100 h/yr) β€” both fatal against the ~15 h/wk ceiling and the near-zero-spend preference.

3. The entry ladder (funnel)

Three rungs. Each rung is a decision point, and each is stated explicitly β€” the free look and the paid audit must never ambush each other.

Rung What it is Price Purpose
β‘  Free 2-minute look Send site link β†’ Daniel says straight what's worth keeping. Quick / verbal, no written deliverable, no obligation. Free Opener; builds trust; qualifies.
β‘‘ Signal Audit (paid) 60–90 min call + 2–3-page opportunity map with the client's own before/after numbers, ~5-day turnaround. R3,500 / $250 / Β£185, credited in full to a build booked ≀30 days Filters tire-kickers, pre-empts the ROI objection; for ICP-B it's the low-stakes trust-bridge that manufactures the first arm's-length reference.
β‘’ Build Repaint (hero, R28k / $2,750) + Care Plan + Chat attach; or Launch / Storefront per fit. Per Pricing & payments The engagement.

Boundary rule (never ambush): name the ladder up front. The free look never silently becomes an unpaid full audit; the paid audit is always named with its price before any audit work starts. No one is ever surprised by a bill, and no one gets the paid audit for free.

Proposed β€” not yet in DECISIONS.md. Add a free automated website audit (mirroring Kea Logic's lead magnet) that grades load time / clarity / conversion friction from a URL, as a new top-of-funnel rung above the free 2-min look. It converts into the paid Signal Audit β€” the automated grade shows the symptom; the Signal Audit diagnoses and prices the fix with the client's own numbers. Flagged open in PROSPECTS.md; needs Daniel's ratification before building.

4. Qualification β€” go / no-go

Run this before offering anything beyond the free look.

Test βœ… GO β›” NO-GO
Real Repaint pain Dated / broken / mobile-broken site, lost developer, rebrand forces a redo, or the tested-not-embedded AI gap Happy with current site, no real pain
Decision-maker Owner-operator who can say yes Gatekeeper / committee with no owner access
Budget signal Can fund ~R28k build, or at least the R3,500 audit No budget, wants free/spec, price-shopping only
Vertical ICP-A / B / C fit Hospitality (ever); legal / accounting (compliance-specialist territory)
Scope Fits a published package Insists on from-scratch bespoke at package price
Serviceable Async / best-effort works for them Demands real-time / hard SLA

Decision: any NO-GO on hospitality or legal/accounting = hard decline. Other NO-GOs β†’ route to the ladder (the Signal Audit resolves most ambiguity) or the waitlist. When a build is already active, qualify and waitlist β€” never promise a parallel start.

5. Intake β€” first touch

Steps:

  1. Log the lead in PROSPECTS.md with its stage the moment it arrives (Β§7).
  2. First reply within 1 business day (Proposed response habit β€” not yet in DECISIONS.md; BRAND-STRATEGY calls for a "stated response habit" but sets no number). Use the register below.
  3. Qualify against the go/no-go table (Β§4).
  4. GO β†’ offer the ladder: free 2-min look first, then book the Signal Audit β€” state R3,500 and the credit-to-build.
  5. Hospitality / excluded β†’ use the decline line; do not route in.
  6. Intake form captures: site link, business goal, budget band, decision-maker β€” and carries the hospitality-decline line visibly (settled: decline stated in the intake form + every agency brief).
  7. If a build is active β†’ qualify + waitlist; set expectations, don't promise a start date (one-active-build cap).

First-reply WhatsApp template (register from BRAND-STRATEGY β€” quiet craftsman, plain prices, no hype):

Hi [name] β€” Daniel here. Send me your site link and I'll tell you straight what's worth keeping β€” free, two minutes. If you want the full map with your own numbers, that's the Signal Audit (R3,500, credited to any build). No obligation either way.

Hospitality-decline line (Proposed wording β€” not yet in DECISIONS.md; the fact of declining is settled, the exact copy is new):

Thanks for thinking of me β€” I don't take on hospitality or restaurant work (a hard line I keep, for day-job reasons). Happy to point you toward someone who does.

Register notes: short declaratives, outcomes over adjectives, prices stated plainly, zero stack talk, zero AI hype. For SA (ICP-A), WhatsApp click-to-chat sits above the form.

6. The on-spec preview play

The play: build a working preview before pitching (done with mozguide; candidate for Bree-referred clients). It de-risks the pitch and feeds the reference-and-proof engine (case-study library, live demo assets). How the build itself runs β†’ Delivery & build.

Build on spec? Signals
βœ… YES Warm or family lead Β· high portfolio / reference value Β· high reuse (fits an existing template, e.g. the tiny-agents animated background) Β· low incremental effort Β· you'd build it as a showcase anyway
β›” NO Cold lead Β· high-effort bespoke Β· uncertain / unproven budget Β· no reference value Β· would consume the single active-build slot against a paying job

Worked calls:

  • mozguide (dad) β†’ YES: family, full creative control, high portfolio value, reuses the tiny-agents template. Next portfolio case study.
  • Bree-referred client β†’ candidate: warm via partner; decide per-lead on reuse Γ— effort.
  • physioscpt (cold) β†’ NO on-spec: approach through the ladder, opening on the broken parking-cert defect β€” not a free build.

Guardrail: on-spec previews consume the one active-build slot β€” never let them stack up against a paying build (concurrency cap). Adopting on-spec as a standing repeatable play (vs the mozguide one-off) and its thresholds above are Proposed β€” not yet in DECISIONS.md.

7. Pipeline tracking

Track every prospect and partner in PROSPECTS.md with its stage (idea Β· to-approach Β· in-conversation Β· pitched Β· won Β· parked Β· not-a-fit) and update the row on every touch β€” it is the single source of pipeline truth. Cross-check active work against BOARD.md.

Open decisions (β†’ DECISIONS.md)

  • Free automated website audit (Kea Logic mirror β€” grades load time / clarity / conversion friction) as a new top-of-funnel rung that converts into the paid Signal Audit (Β§3). Open in PROSPECTS.md.
  • First-reply response habit = 1 business day (Β§5) β€” BRAND-STRATEGY wants a stated habit; the number is unset.
  • Hospitality-decline exact wording (Β§5) β€” the fact is settled; the copy is new.
  • On-spec preview as a standing repeatable play + its go/no-go thresholds (Β§6) β€” currently a one-off precedent (mozguide).
